Since the pandemic, accounting firms have been facing staffing problems. To tackle this, many have started hiring workers from other countries, a practice known as offshoring. They’ve also realized that if they’re going to work remotely anyway, they might as well try offshoring.

Using technology more and moving everything to the cloud has made offshoring easier for them. There’s been a big change in how accounting firms think about hiring workers from other countries. Before the pandemic, only 6.2% of firms did this, but now a huge 41.3% are doing it.

Offshoring has become a big change, especially since the pandemic. The graph here shows how accounting firms have adjusted to offshoring. They’ve become more than 2.5 times likely to use offshoring. They’ve also become more than twice as likely to learn about offshoring. So, whether accounting companies want it or not, offshoring is the new normal.

What are the Roles that can be Offshored?

We’ve split it into three phases:

Phase 1, Phase 2, and Phase 3, where we can clearly distinguish the responsibilities of onshore and offshore teams, with red representing onshore teams and green representing offshore staff

Offshoring isn’t just about hiring experienced people; it’s also about building up your team’s abilities. By expanding your team through offshoring, you can make the most of what your local team can do.

As you grow your offshore team over 2-3 years, maybe to about 15-20 people, those new team members can start with simpler tasks and then take on more important roles over time. They might even become leaders or supervisors. So, it’s a natural way of growing your team, and you’ll figure out which jobs to send offshore as you go along.

Internal surveys may help you identify the pain points of your onshore team, as well as areas where you should Restructure, Train, or Assign to the offshore team. For both Comfort and Enjoyment, you may rate the chores on a scale of 1 to 7, with 1 being the lowest and 7 being the most.

Below is the chart that can be used to assess which are the tasks that need delegation

There are four zones based on how comfortable and happy employees feel about their tasks:

  1. ZONE 1 (Low Comfort, Low Enjoyment): This zone needs the most attention. Employees here neither feel comfortable nor enjoy what they’re doing. They might not understand their role well or simply don’t fit in.
  2. ZONE 2 (Low Comfort, High Enjoyment): These employees like their work but might lack some technical skills and need training.
  3. ZONE 3 (High Comfort, High Enjoyment): This is the ideal zone where employees both enjoy their work and have the skills for it. It’s where you want all your staff to be.
  4. ZONE 4 (High Comfort, Low Enjoyment): In this zone, employees are comfortable but don’t really enjoy their work. These tasks could be given to offshore staff.

Offshore staff can grow with your company and support senior team members. It’s important to keep staff who fit your company culture and believe in your vision.
